We spend almost no time on what it adds.
There's a new kind of work that didn't exist before -- not a job title, not yet -- but a function that every organization adopting AI is quietly absorbing. The validation layer. The humans who catch what the machine got almost right.
Trust Is the Hidden Variable
When a senior developer on your team wrote a module, you trusted their output. Not blindly -- but based on years of track record, domain knowledge, accumulated context. You knew what they were likely to get right and where they needed a second set of eyes.
The review process was calibrated to that trust.
AI doesn't carry that trust. It produces output that looks right, reads well, and can be completely wrong in ways that are subtle and dangerous. Not wrong like a syntax error. Wrong like a security misconfiguration that looks intentional. Wrong like a compliance clause that almost matches the regulation. Wrong like an architecture decision that will cost you a rewrite in 18 months.
I've seen this pattern before. Every time a new category of automation appeared -- from early CASE tools to low-code platforms -- the output looked clean on the surface. The errors moved deeper. They got harder to spot, not easier.
The Cost of Almost Right
In enterprise environments, the risk surface is specific.
A law firm using AI to draft client agreements doesn't need a paralegal to proofread. It needs a senior partner who can recognize when a standard clause was modified in a way that shifts liability. That's not a QA task. That's expert judgment.
An accounting team using AI to generate financial summaries needs someone who knows both the numbers and the business well enough to say: "This doesn't match what I know about Q3. Pull the source data."
A DevOps team using AI to generate infrastructure configurations needs someone who can look at a Terraform block and immediately know it's opening port 443 to the wrong CIDR range. The configuration isn't broken. It just isn't right.
Each of these scenarios has the same structure: AI generates something plausible, and a human who deeply understands the domain has to validate it. Not skim it. Validate it.
The Economics Nobody Is Calculating
Most productivity studies on AI adoption measure output speed. Lines of code. Documents drafted. Configurations generated. The numbers look good.
They don't measure the validation overhead.
If a developer can produce twice as much code with AI assistance, but now each review requires someone with deeper domain knowledge who can catch what the AI subtly got wrong -- what's the real productivity gain?
The economics shift. You gain speed on production. You absorb new overhead on validation. The net is real, but smaller than the headlines suggest.
And the cost of not validating? That's where it gets expensive. A misconfigured security policy that gets caught in review costs an afternoon. One that ships costs a breach investigation, a regulatory filing, and six months of remediation.
I spent four decades building enterprise systems. The cost of catching errors is always smaller than the cost of not catching them. That ratio doesn't change because the tool that introduced the error is an AI.
This Changes Hiring -- In a Direction People Aren't Expecting
The common narrative is that AI reduces the need for senior expertise. The idea being that if AI can do what a senior developer does, you can staff junior developers and let the machine fill the gap.
This is backwards.
What you actually need is more senior people -- not fewer. You need people who understand the domain well enough to evaluate AI output, not just consume it. The junior developer can't validate what they don't yet understand. The AI produces confident output across the full capability range. Separating the good from the almost-good requires expertise.
Think of it like X-ray interpretation. Automated systems can flag anomalies. But the radiologist who signs off needs more experience, not less, precisely because the machine is raising questions, not answering them with certainty.
The organizations that figure this out will invest in senior domain expertise alongside AI adoption. The ones that don't will ship problems faster.
The Floor and the Ceiling
AI raised the floor. There's no question about that. The baseline quality of first-draft output, whether code, documentation, analysis, or configuration, is higher than it was five years ago.
But the ceiling is still set by human judgment. By the person who knows enough to look at the output and say: "This is wrong, and here's why."
That's not a job AI is going to replace.
It's the job AI just created.
